Iā€™m An Activator (StrengthsFinger) and a Generator (Human Design). Iā€™m an ISFJ-T, according to Myers Briggs, and my friend Linda tells me Iā€™m bang on in the middle of a D (dominant) and C (conscientious) based on DISC profiling.

*(And apparently, Iā€™m a sucker for personality tests! And coffee. ALWAYS coffee.)*

I know we are all unique in the way we think and act.

And, therefore, in the way we run our businesses.

If I could live inside my own head, I would.

One of my (Clifton) strengths is Intellection, which means I like introspection and intellectual discussion.

Pair that with an anxiety disorder and the tendency to run through every possible scenario that could ever be, including every possible outcome for each of the scenarios PLUS the fact that Iā€™m a huge introvert and need a lot of time on my own to recharge and reflect and you can see that this is a car crash waiting to happen.

I mean, how do I ever even make a decision?

What I had to learn was, that the only way I could move forward was by taking action (thankfully, Activator is another one of my top five strengthsšŸ˜…).

Sometimes, this meant I was making mistakes and ended up in a situation I wasnā€™t happy with.

Many times, this meant I ended up in places that were better than I could have ever imagined.

However, it always meant that I learned something new and had much more information available when it was time to make a decision on my next move.

If you are toying with an idea or are struggling to make a decision: Do something. Take one small step forward.

if you have ever taken any kind of personality test, youā€™ll know that there are millions of different combinations of personality traits.

You are truly unique: the way you think, the way you work and the way you have set up your business.

Hence, the last thing you want is a operations consultant that insists on squeezing you into their predetermined blueprint.

Yes, itā€™ll likely be quicker to implement (for them) and cheaper (for you), but itā€™ll be about as effective as me kicking off my diet with a trip to Five Guys.

Youā€™ll be excited in that moment, but itā€™ll REALLY not help longer-term.

When you think of processes, youā€™re likely thinking of A0 sheets of paper with thousands of little boxes, each representing a task or a decision.

Business Process Management is a big deal in the corporate world and it may send a shiver down your spine when you remember how process reviews were usually followed by redundancies.

Never nice, whether youā€™re impacted yourself or not.

And those massive process maps were the last thing you needed to be able to do your job.

I mean, who pulls out a map that covers three desks to double-check whether to do A or B first.Ā 

So, I get that processes arenā€™t always a priority, BUT itā€™s something that you HAVE TO think about as soon as youā€™re ready to grow and scale.

Theyā€™ll be the foundation of your business and ensure the following:

šŸ‘‰šŸ¼Ā Extensive energy

Standardising your processes will save you energy when completing the task because thinking about what needs doing and how to do it wonā€™t take up headspace.

You wonā€™t have to worry about forgetting anything (such as checking for SEO when posting a blog post).

Defining how things are done will make sure that your customers are experiencing the same level of service independent of who is looking after them as you grow.

Whatā€™s an integratoršŸ¤”

The title ā€˜integratorā€™ was introduced by Gino Wickman.

You may have heard of his books Traction and/or Rocket Fuel.

In Rocket Fuel he introduced the concept that a successful business has two key persons (and personalities) at the helm: The visionary and the integrator.

The visionary is usually the founder that has all the ideas, develops the IP and is the face of the business.

The integrator, who is all about ex*****on and delivery (usually in the background). They live for systems, processes and running projects. Traditionally this would have been called an Operations Director or is now often also called Online Business Manager.

One of the most famous visionary/integrator duos are Steve Jobs and Steve Wozniak.

Steve Jobs always was the face of the company, he had a huge vision and great ideas, but itā€™s unlikely that Apple would be what it is today had Steve Wozniak not taking charge on delivering those grand ideas.

Hiring an integrator for your business ultimately means that you get to spend more time creating your magic. More valuable IP. And spend more time with the clients that need your help!

An OBM isnā€™t worth $120 an hour.

I was SERIOUSLY triggered when I heard an OBM say this on a podcast I listened to at the weekend.

Why wouldnā€™t anyone be worth $120 an hour.

I completely understand that itā€™s much harder to put a value on the work people like us do - because we canā€™t use simple metrics like new leads generated on Instagram or new clients signed.

Itā€™s difficult to put a life-time value on systemising your business because by definition, everyone in your team will be involved in delivering those processes and workflows. So is it their ability or having the process?

But imagineā€¦

šŸ’ø your OBM spends an hour delivering something for you meaning you can spend that hour working with a client in a power hour that you charge $500 for; or
šŸ’ø your OBM spends an hour delivering something for you that would have taken you four hours (but theyā€™re an expert so literally fly through it), so you have half an extra day to spend with a client and you charge $1997 for that?
šŸ’ø your OBM plans, orchestrates and delivers the launch of a new idea you had in the shower one morning, bringing in $34k - something you can launch again and again and again following the same process - which you probably wouldnā€™t have launched as quickly or at all considering your track history and visionary hat.
šŸ’ø your OBM created the SOPs and resources that allow your new Marketing Manager to be onboarded and add value quickly, leading to knew enquiries and clients after only three weeks.
šŸ’ø your OBM is your wingwoman and you know you can take your whole family to Italy for a summer holiday without losing momentum (=Priceless).

I know processes and systems and project management arenā€™t exactly the stuff dreams are made of. I can see your eyes glazing over every time I excitedly say ā€œWe should define a process for that!šŸ„³ā€

But I also know that without them, your business would be worth soooooo much less and your life would be so much more miserable and stressful.

And our worth is not defined by our role title, but by the value we add.

A system.

As a business owner you have a system that makes you money, meaning your business and income doesnā€™t rely on you 100% anymore.

It means you have translated your ways of working into a simple, logical and repeatable processšŸ’„

This is the path to growth.

The non-negotiable if you dream of a global brand that makes you game-changing money consistently.

And while I get that creating systems and putting processes in place isnā€™t a quick job (or one at the top of your to do list), I have a suggestion that will make it much easier PLUS it can make you more money IMMEDIATELY:

Start with your Signature Service and license it.

If what you do achieves amazing results and transformations for your clients, teach others to do it for their clients too and get rewarded for it (= recurring income!).

Will you get in over your head?

Creating the infrastructure or hiring a team means you have to bring in the work to support that.

You have to create bigger goals when youā€™re scaling but that means you have to meet those goals.

And of course, thatā€™s scary.

Itā€™s a huge responsibility. A big weight on your shoulders.

How about, instead, you could create a global network of peers that

šŸ”„ can do exactly what you do (following YOUR unique and proven process),
šŸ”„ you can refer business to but that mostly acquire their own clients,
šŸ”„ may serve a variety of different clients (your ripple effect),
šŸ”„ that give you a percentage of the revenue they generate using your process (growing recurring income)?

That would mean your unique expertise transforms the lives of exponentially more people without YOU having to give up binge watching the new season of Stranger things.

You going broad or deep?šŸ¤Ø

Technically, there are two ways to scale your business. You either go

šŸ‘‰šŸ¼ Broad: You create a lot of different offers, realistically lower-value and self-serve, aimed at different types of clients and different needs.

šŸ‘‰šŸ¼ Deep: You focus in on one core transformation, become the though leader in that space, polish and refine the process to make the biggest impact possible and then make the content available in different ways to make it available to clients at different stages of their journey.

Neither is right or wrong.

(And going deep doesnā€™t mean you can never ever work on something else again, just not right now.)

It very much depends on the goals you have for your business (and life) and your personality.

I have gone broad and still am constantly tempted to create lots of different offers, because I have so many ideas. But I also know that it is much better to for my health, happiness and work-life balance to focus on one thing at a time.

And itā€™s more rewarding, because the impact I have on my clientsā€™ businesses is much greater.

When I operated more broadly, my main motivation was to get clients and Iā€™d offer to help them with whatever they needed. While that brought in some money, it also sucked up my time and energy and it REALLY didnā€™t spark any joy for me.

Screw ā€˜Going with the flowā€™šŸ™„

I know, I know - youā€™re not surprised about hearing that from a German thatā€™s also a Virgo, Iā€™m surešŸ˜…

But honestly.

Two separate clients told me today that they wish theyā€™d have had the info I shared in my ā€˜Scalable Signature Serviceā€™ experience with them at the start of their business journey.

Being more structured in their thinking and not just trying EVERYTHING (aaahhh, hi there shiny objectšŸ’Ž) and pleasing EVERYONE would have meant they could have scaled much more quickly.

Taking a structured approach to developing your Signature Service, mapping it out step-by-step and creating the resources supporting it is a smart move.

It means you can

šŸ’« Deliver a much better client experience (by managing expectations clearly and meeting them where they are at);
šŸ’« Save a lot of time on admin and spend it on adding value for your client;
šŸ’« Create different offers based on the end-to-end journey or turn the service into different models at different price points

WITH EASE!

(This is what my friend told me when I asked her why she thought licensing was so interesting for her business.)

And itā€™s getting more and more difficult.

Anyone telling you otherwise is lying.

Itā€™s quite the process from

1ļøāƒ£ getting in front of the right people, to
2ļøāƒ£ signing them up to your list, to
3ļøāƒ£ nurturing them by providing quality content, to
4ļøāƒ£ turning them into buyers, and finally
5ļøāƒ£ loyal fans (that buy more than once and tell everyone else about you).

Of course, you could say that marketing and client acquisition is just part of the package when running a business.

And youā€™d be right.

However, with conversion rates being 1-3% on average and our capacity to serve so many more clients than a traditional business in the online business world, itā€™s a huuuuuge task.

And who says we just have to accept it and get on with it because itā€™s what it is?

Why not challenge the status quo?

THEY DONā€™T KNOW WHAT THEY KNOW.

Two separate conversations in the last 48 hours about exactly the same thing.

And then it hit me:

THEY DONā€™T KNOW WHAT THEY KNOW.

(And yes, I know it usually is ā€œThey donā€™t know what they DONā€™T know,ā€ but bear with me.)

And Iā€™m sorry to say it, but Iā€™m not sure you do either (I donā€™t most of the timešŸ¤¦šŸ»ā€ā™€ļø).

All their experience, their unique point of view, their distinct way of doing things, the specific questions only they ask and the reason why.

How do you translate all that tacit knowledge into a flippinā€™ process or blueprint?

One thing I know and I have been told over and over and over and over (you get where Iā€™m going with this) again is: ā€œI donā€™t have a system.ā€

When what they really mean is: ā€œI canā€™t transfer whatā€™s in my head on to a piece of paper.ā€

Because, letā€™s be honest, if youā€™ve been working with clients on a one-to-one basis for as long as you have, you absolutely follow a blueprint, even if itā€™s unconscious.

And guess what?

As soon as you can take it and ā€˜formaliseā€™ it, you can grow your business beyond your WILDEST DREAMSāœØ

Because once itā€™s on that metaphorical piece of paper, you can put any wrapper you like around it:

šŸ’ø License it by training and certifying other coaches and consultants;
šŸ’ø Franchise the whole package;
šŸ’ø Create a course or live group program;
šŸ’ø Share content and support clients in a membership setting;
šŸ’ø Turn it into the book youā€™ve always dreamed of publishing.

The skyā€™s the limit.

So letā€™s rephrase that thought thatā€™s running through your mind: ā€œI canā€™t transfer what in my head onto a piece of paper ON MY OWN.ā€šŸ”„

Because it is impossible to do in isolation.

Thatā€™s why I do this work with my clients.

Asking lots of questions. Removing layer by layer until we unearth that secret sauce.

But Iā€™ve never offered this part of the process separately - until todayšŸ‘‡šŸ¼

How you literally canā€™t focus on ANYTHING else until you have scrolled to the end of Facebook and back trying to jog your memory?

Yep.

Itā€™s relentless. Horrible.

Someone asked me this years ago when I first started to build my own business.

I was thinking about what my proposition would be and how it would be different to other consultants in the same space.

She asked me what I was doing that others maybe wouldnā€™t do.

And itā€™s such a hard question! Because often these things we do come to us naturally. We donā€™t think about them. We think they are easy.

Luckily I was working with her and she helped me figure it out, but today Iā€™m asking you:

What is your Jen/Helen/Claire/Lisa-factor?

Because this little somethinā€™, somethinā€™ you do your way, is the core of your signature service.

And itā€™s also the most difficult and critical piece of the puzzle to translate into a scalable process.

However, It is possible!

It may be
āœØ An experience thatā€™s unique to you,
āœØ The order in which you do things that is different and leads to better results, or

Letā€™s talk about opportunity costs and how they impact your offers.

We all have people that are important to us and things to do that bring us joy.

They should always be our priority, BUT when weā€™re in the midst of building and growing a business our attention and time often is elsewhere.

Thatā€™s inevitable.

However, you really want to make sure itā€™s worth it.

Trying a new strategy, creating a new offer, working with a different audience always comes with a little bit of a risk.

We donā€™t know whether it will work for our audience or achieve the same results.

Thatā€™s a fact.

Sometimes, itā€™s a risk worth taking. Sometimes, itā€™s not.

So next time you chase a shiny object, pause for a moment and consider the opportunity costs.

Is it worth taking a but of a risk and invest time and energy into something new or does it make more sense to refine and expand a proven offer?

Itā€™s exhausting and itā€™s happening every single day.

Mornings used to be my favourite time of day. The air is crisp, the light is soft, my inbox is quiet and I can usually get lots of work done before anyone is ready to reply and make me feel like Iā€™m chasing my own tail.Ā 

Iā€™d drink a couple of cups of coffee and Iā€™d feel prepared as I was starting my day.Ā 

Nowadays, Iā€™m exhausted by the time I sit down at my desk. Iā€™d have spent anywhere between three and four hoursĀ 

šŸ˜… chasing after a toddler,Ā 
šŸ˜… showering, doing my hair and makeup while entertaining Hattie and keeping her away from Shadie,
šŸ˜… listening to a dog cry all the way through breakfast, thenĀ 
šŸ˜… wiping most of that breakfast off the floor,
šŸ˜… telling Hattie not to touch Shadie and shouting at Shadie to get away from Hattie,
šŸ˜… holding Hattie down with my foot so I can wrestle her into her clothes, and
šŸ˜… dropping her off at nursery.

So, by 9 am Iā€™m ready for a nap or a whooooooole load more coffee. I usually opt for the latter.

I know that you are likely doing something very similar in your business. I know because I do it too.

Weā€™re on the entrepreneurial journey because we have the idea and take action. And then we have another idea and take action on that.

We are being flooded with inspiration and surrounded by shiny, sparkling objects.Ā 

And all of those ideas are fueling the fire of your entrepreneurial journey.

They are the reason why you are unique and why you are successful.

BUT they are also the reason why you are working a lot harder than you need toā€¦

Too many ideas and no clear priorities or focus will distract you.

Can you remember what it was like to spend REAL quality time on something?

Itā€™s bliss.

Forget ROI and focus on this insteadā†“ā†“ā†“

In business, weā€™re told to focus on a return on our investment.

Which is right, but also is a very shareholder-focused term: Whatā€™s the (likely) return for every Ā£ or $ I invest in a business?

Of course, we could argue that this should be broadened to include time, sweat and tears in addition to money for entrepreneurs, but itā€™s sometimes so difficult to quantify the hours spent writing content, the many Facebook lives, etc.

Thatā€™s why creating a course or a membership seems like a great idea: You create it once and can sell it an infinite number of times without having to put the work in again. Supposedly.

What we donā€™t often look at is the many, many hours spent building your list and nurturing your audience, promoting and launching, serving and supporting.

So while it is a great income stream and should be included in a balanced business model, it is by no means a ā€˜quick fixā€™.

For your 1:1 or Done-For-You service however (if priced right), you get compensated for the work you put in.

Yes, you still have to work on a pipeline of leads and nurture them, but your conversion rate us much less challenging.
